My competitor appears on ChatGPT and I don't — what should I do?
Diagnosing and planning recovery when competitors already have an AI visibility advantage
When a competitor is cited by ChatGPT in your sector's strategic queries and your brand doesn't appear, the gap has identifiable causes — it's not randomness. AI systems choose sources based on relevance, authority, and technical structure signals. In most cases, the competitor is ahead due to a combination of three factors: more external sources mention them, their site is better structured for bot reading, or they have deeper content coverage for the queries where they appear. All of these factors are correctable with the right strategy.
Step 1: diagnose exactly where the gap occurs
Before acting, map the situation precisely:
- In which queries does the competitor appear and you don't? Not every gap is strategically relevant. If the competitor appears in queries for a segment your company doesn't serve, absence is correct.
- In which engines is the gap largest? ChatGPT uses Bing's index; Perplexity uses its own crawler; Google AI Overview uses Google's index. The gap may be concentrated in one engine for specific technical reasons.
- With what attribute is the competitor cited? If they're cited as "cheapest" and your company competes on value, the absence may be a positive differentiation signal — not a problem.

In this example, the most critical gap is in ChatGPT for the first query — and the absence in the third query is a clear opportunity (no competitor is there either).
Step 2: identify the cause of the gap
The most common causes of AI absence when competitors are present:
Cause A: not indexed on Bing
ChatGPT uses Bing. If the site isn't indexed on Bing or has crawl issues in Bing Webmaster Tools, it simply won't appear in ChatGPT's sources — regardless of Google ranking.
Cause B: content that doesn't answer the strategic queries
If the site has no specific content about "group health plan for companies with 500+ employees," no technical optimization will make the company appear for that query. The content needs to exist.
Cause C: missing Schema.org and structured data
Sites without Schema.org Organization, Service, and FAQPage have weaker structure signals for AI bots — especially for Perplexity and Google AI Overview.
Cause D: few mentions in trustworthy external sources
If the competitor is cited in specialized portals, industry rankings, and independent comparisons and your company isn't, AIs have fewer triangulated sources to build brand confidence.

Step 4: attack queries where no competitor is present
The fastest path to AI visibility isn't competing for the same query where the market leader is already entrenched — it's finding strategic queries where no company in the sector has good coverage and being the first to answer them.
For a specialty freight logistics company (chemicals, pharmaceuticals, refrigerated goods): queries about hazardous materials transport regulations, cold chain compliance, tracking integration with shipper ERP systems — likely with no quality coverage from any competitor.
